YouTube strategy · since 2018

Your channel should be built like a system, not a series of guesses.

I've spent eight years behind the scenes with some of the most-watched thought leaders on YouTube. Here's the short version of how I think about growing a channel — and two ways to bring it to yours.

How we can work together

One is a focused sprint on your channel. The other is a room you stay in all year. Pick the one that matches where you are.

Channel Audit

You give me access to your channel's backend. I go through your real analytics — not a guess from the outside — and then walk you through exactly what I'd do if I were running your channel for the next 90 days.

  • Backend access: I review your actual analytics, positioning, and packaging (titles and thumbnails)
  • A 90-day plan: what I'd focus on, what I'd stop doing, and in what order
  • A 1-on-1 call to walk through it and answer anything you want to put in front of me
  • Written recommendations you can hand straight to your editor or team

Best for: people already publishing who want to move faster — and the starting point for anyone who wants to work with me beyond it.

The Engine Room

A year of working on your channel alongside me and a small group of people building personal brands through YouTube. Two live calls a month, every month.

  • Week 1: a training call — one framework, taught properly, so you can run it yourself
  • Week 3: a Q&A call — bring what you're actually building and we work through it live
  • Access to the frameworks I use with retainer clients: positioning, packaging, testing, and the operations behind them
  • Application-based, so the room stays full of people I know I can help

Best for: founders, speakers, and authors who want steady, structured guidance rather than a one-time fix.

What an audit does

Channel Audit Results

A real channel, before and after. Under 100 views a video when the audit happened. Nine months later it's pulling tens of thousands a day and on pace for 100,000 subscribers within twelve months of the audit.

YouTube Studio 'Views by Content' chart for a client channel, January to September 2026. Views are flat near zero until the channel audit in February, rise steadily after the channel engaged in March, and spike to 60,000 to 90,000 views a day by September. Totals: 3.6 million views, 55,137 subscribers, $13,920 estimated revenue.

Channels I've supported

The wall of plaques is the part I'm proudest of — each one is a channel that crossed a milestone while we were working together.

Before you book

What you should know about me

Drew Hitchcock presenting YouTube analytics to a room of creators at a mastermind

Most of the people on this page didn't hire me to get them off the ground. They were already successful — many of them extremely so — before we ever had a conversation.

They hired me for one reason: speed. To shorten the distance between where their channel was and where it needed to be, and to get monetization working sooner than it would have on its own. That's the whole job. A well-run system takes the guesswork out, so the momentum that would have taken years shows up in months.

Here's the part most agencies won't say out loud. Putting big names on a page and claiming credit for their success is the industry's favorite move. The truth is that every person you see above was going to win with or without me. My role was to carry the torch for a stretch of the road and help them get there faster. I'm proud of that work — I'm just not going to pretend I was the reason.

I'll be equally direct about capacity. I don't work with anyone on a regular consulting basis, and I'm very selective about who I engage with one-on-one. I spent ten years engineering jet engines before I ever touched a YouTube dashboard, and I'd rather go deep with a few people than shallow with hundreds. I just want the people I work with to win.

For people who do want to work with me, there are two paths. The first is a Channel Audit: you give me access to your backend, I go through your analytics, and I walk you through exactly what I'd do if I were running your channel for the next 90 days. The second is ongoing support — but that's at my discretion, based on where you are and where I think you're going. Every conversation starts with the audit.

And if you'd rather build alongside other people than go it alone, The Engine Room is the other option: a group environment where members are building at the same time, with me and Bo Hawkins as guides on the YouTube and personal-brand journey.
